Managing people in hostile environments: lessons learned and new grounds in HR research

The dynamics of workplace relationships among expatriates and host country nationals in international development organisations

Purpose

This paper aims to explore the dynamics of workplace relationships between expatriates and host country nationals (HCNs) in international development organisations (IDOs) through the lens of the social comparison theory. These relationships are likely influenced by the way human resource management (HRM) practices are implemented among individuals from both groups.

Design/methodology/approach

The auhtors used an inductive approach and analysed qualitative data from ten expatriates and twenty HCNs employed by five IDOs in Nigeria, a risk-prone context.

Findings

The findings demonstrate that both expatriates and HCNs perceive that the HRM practices implemented by IDOs are more favourable to expatriates. This leads to further social comparisons between members of both groups, affecting their workplace interactions.

Practical implications

The way expatriates and HCNs perceive and act towards these differential practices matters for the operations of IDOs. As such, the authors recommend that IDO management may consider acknowledging diversity in their workforce, enact inclusive practices and make deliberate investments on learning opportunities and maximise the continued investments in expatriate use.

Originality/value

This study contributes to expatriation literature by clarifying the extent to which the enactment of differential HRM practices in a risk-prone context can exacerbate upward social comparisons and significantly influence working relationships. The authors explore this outside the context of multinational enterprises, focusing on IDOs that play a valuable role in local societies.

COVID-19 and self-initiated expatriate health workers: Spanish nurses in Germany

Purpose

Given that the incidence of coronavirus disease 2019 (COVID-19) varies greatly between countries, it becomes relevant to explore self-initiated expatriate (SIE) health workers' perceptions of home vs host country safety during a global pandemic. Thus, the paper aims to study the effects of COVID-19 on the expatriation experience of Spanish SIE nurses in Germany, focussing on perceptions of home and host country safety as push/pull forces on their intentions to repatriate or stay.

Design/methodology/approach

Semi-structured interviews (n = 10) were conducted with Spanish SIE nurses in Germany between April/June 2020 followed by instant messaging interactions with the same participants in October/November 2020. Data analysis was assisted by NVivo software.

Findings

Overloaded by information from social networks about the impact of COVID-19 in Spain compared with the situation in Germany, Spanish SIE nurses had exacerbated feelings of stress, and some reported having experienced guilt for not being in their home country. Nevertheless, the contrasting impact and management of the crisis and its relative effect on health workers and the larger society in Spain and Germany reinforced the nurses' intention to stay in Germany.

Research limitations/implications

The research offers insights to organisations and public authorities involved with providing support to SIEs during crises, highlighting the implications of SIEs' social networks and dual allegiance to home and host countries during a global health emergency.

Originality/value

The study contributes to the growing literature on SIEs, whilst adding to the research on expatriates' well-being and safety during crises.

Sailing through the COVID-19 pandemic: managing expatriates' psychological well-being and performance during natural crises

Purpose

The unprecedented challenges brought about by the coronavirus (COVID-19) pandemic affected people's lives worldwide. The purpose of this study is to propose a conceptual model to explain how natural crisis events, such as COVID-19, cause stress and influence the psychological well-being (PWB) and performance of expatriates.

Design/methodology/approach

The model presented in this conceptual paper is based on Bader and Berg's (2014) two-stage stress emergence and outcome model developed to study expatriates' performance in terrorism-endangered countries. The authors apply their model to natural crisis events and provide propositions to explain the postulated relationships.

Findings

The proposed model delineates the stressors that emerge from psychological and situational factors, and how they impact the PWB and performance of expatriates. The article emphasizes how resilience, social network, and support from the organization, supervisor, and family can help mitigate the adverse effects of stress on the PWB of expatriates. Furthermore, keeping in mind the prevailing situations due to COVID-19, the authors shed light on the indispensability of virtual collaboration in ameliorating expatriates' performance in challenging times.

Practical implications

Implications are discussed for organizations in devising plans and strategies to deal with unforeseen crisis events.

Originality/value

This study extends the expatriation literature to the events of natural crisis by incorporating the stress emergence-outcome model. In doing so, the authors identify the factors relevant to natural crises and apply them to understand how they could impact expatriates in such times.

The influence of personality on individuals' expatriation willingness in the context of safe and dangerous environments

Purpose

The purpose of this paper is to examine the extent to which a destination's security level affects the relationship between personality traits and individuals' expatriation willingness.

Design/methodology/approach

The authors apply an experimental vignette methodology using a 2 × 1 between subjects-design with two destinations characterized by different security levels (dangerous vs. safe) among 278 participants (students and employees). Partial least squares multigroup analysis (PLS-MGA) was employed to test the hypotheses.

Findings

The findings indicate that different personality variables appear to impact individuals' expatriation willingness depending on the security level of a destination: emotionality and conscientiousness predicted expatriation willingness to dangerous environments, whereas openness to experience predicted expatriation willingness to safe environments. The personality traits of honesty–humility, extraversion and agreeableness were not found to influence expatriation willingness in either scenario.

Practical implications

The study discusses a set of practical recommendations for the selection and the management of eligible individuals who are willing to expatriate to dangerous locations.

Originality/value

The study is among the first to examine the influence of personality on expatriation willingness in safe and dangerous environments at the same time. It advances prior research by providing a more nuanced understanding of the context-specific effects of personality on expatriation willingness.

Unmasking Reflexivity in HR Managers During the COVID-19 Lockdown in Italy

This paper explores how some Italian HR managers narrate the changes imposed by the COVID-19 threat in the workplace. Events since December 2019 have presented exceptional circumstances to which HR managers have reacted in very different ways. This study explored how HR managers came to introduce organizational changes aimed at coping with the emergency, as well as how employees were involved in those organizational changes. The article is based on a thematic analysis of some interviews with Italian HR managers whose companies decided to switch working from home on a massive scale. We wanted to offer some reflections on the actions taken by a few HR managers and Italian companies to keep working at a time when most workers were forced to respect the lockdown.

International rotational assignments: women's challenge to occupational gender segregation

Purpose

The purpose of this exploratory research is to understand how women have accessed male-dominated oil and gas international rotational assignments and why they believe these roles to be professionally worthwhile.

Design/methodology/approach

This cross-sectional qualitative study is based on semi-structured interviews and correspondence with female international rotational assignees, and interviews with HR professionals involved in selection and deployment for such assignments.

Findings

HR personnel stereotype women as unsuitable for international rotational assignments. Women must be exceptionally determined and/or circumvent selection processes to access such roles. Women value the professional and personal development gained from international rotational assignments which helps them widen their occupational skills capacity.

Research limitations/implications

To extend these findings, larger samples of female international rotational assignees and research in a wider range of industries are required. Longitudinal studies could further our understanding of women’s career progression building upon their international rotational assignment experience.

Practical implications

To reduce stereotyping of women's perceived unsuitability, greater understanding of international rotational assignment roles/environments is required by managers involved in selection. Transparent selection processes are required to support diversity. Greater interest in the work performed by international rotational assignees will raise their profile and assist with wider labour market opportunities.

Social implications

Organisational representatives unintentionally reinforce occupational segregation by stereotyping women as less appropriate workers than men for international rotational assignments.

Originality/value

This research hears women's voices as they begin to make inroads into the masculine world of oil and gas international rotational assignments. Research propositions and recommendations for practice are suggested to assist in breaking down male monopoly in this context.

International assignments – extending an organizational value framework

Purpose

This study aims to present a framework relating to the organizational value of international assignments (IAs). This extends the existing framework by Lepak et al. (2007) and applies to other fields researching questions of value.

Design/methodology/approach

This is a conceptual paper that applies new thinking to the critical practical and theoretical issue of organizational value in global mobility (GM) and international business (IB) literature. The Lepak et al. (2007) framework is explained, used and extended to appraise the value of IAs to organizations.

Findings

The primary contribution is the establishment of a value framework within which future IA research can position itself, refining extant measures and thereby enabling greater cohesion in future studies. The secondary contribution, impacting beyond the field of GM, is the development of this framework, including the identification and discussion of value itself, the significance of organizational sub-levels, the extension of the definitions of isolating mechanisms and competition to explicate value capture, the importance of temporal analysis and the inclusion of value assessment.

Research limitations/implications

The paper is limited by its application to IAs at the organizational level only. However, the relationship with other levels is also explored. Research within different contexts or focusing on the other levels of value will increase the understanding of value.

Practical implications

Definitions of the value of IAs are extended, and practitioner implications are discussed.

Originality/value

A new framework for evaluating the organizational value of IAs and new definitions to enable this value to be assessed are produced.
