Doing 'organizational work': expanding the conception of professional practice in ergonomics

A generic approach to developing human factors-quality assessment tools exemplified by the warehouse error prevention tool

This study proposes a generic approach for creating human factors-based assessment tools to enhance operational system quality by reducing errors. The approach was driven by experiences and lessons learned in creating the warehouse error prevention (WEP) tool and other system engineering tools. The generic approach consists of 1) identifying tool objectives, 2) identifying system failure modes, 3) specifying design-related quality risk factors for each failure mode, 4) designing the tool, 5) conducting user evaluations, and 6) validating the tool. The WEP tool exemplifies this approach and identifies human factors related to design flaws associated with quality risk factors in warehouse operations. The WEP tool can be used at the initial stage of design or later for process improvement and training. While this process can be adapted for various contexts, further study is necessary to support the teams in creating tools to identify design-related human factors contributing to quality issues.

Examining human factors and ergonomics aspects in a manufacturing organisation's metrics system: measuring up to stakeholder needs

This research examines the status of human factors and ergonomics (HF/E) metrics in the case context of product realisation in an electronics manufacturing company. Interactions with 100+ stakeholders over a five year period were thematically analysed for metrics-related views and content. A disconnect between engineering metrics and HF/E metrics was evident. Engineers and HF/E specialists expressed different understandings of the gap between the disciplines and how to generate HF/E metrics that would fit the organisation. Other emerging themes provided insight for metrics development including improving indicator relatability, considerations for communication of information, and barriers to implementation of metrics. The results led to seven recommendations to help guide practitioners in developing and refining HF/E metrics as part of an organisation's metrics system. This macroergonomic case study provides key points for consideration when developing HF/E focussed metrics to support organisations being more proactive with HF/E in work system design. Practitioner summary: Metrics' presence, stakeholder views on metrics, and metrics-related content in a case organisation were thematically analysed with a macroergonomics focus. Human factors and ergonomics metrics (HF/E) were disconnected from engineering metrics thus limiting the design team's ability to handle human factors in design. Factors influencing HF/E metrics creation and integration were identified, resulting in seven recommendations for developing HF/E metrics.

The better work, better care framework: 7 strategies for sustainable healthcare system process improvement

Healthcare systems are under pressure to control costs and improve performance. Efforts to apply improvement trends such as "Lean" and other industrial engineering approaches have led to degradation of the working environment for healthcare professionals. Research is increasingly demonstrating how poor working environments contribute to declines in care quality and has led to calls for a "quadruple aim" with a focus on the working environment alongside quality, cost, and patient experience factors. This paper contributes to the debate by using a "systems" perspective to propose seven strategies by which healthcare systems might be improved without compromising the working environment. This article presents a rationale for these strategies based on current organisational psychology and human factors research and how these strategies might be deployed in practice. The authors argue that better working conditions leads to better care for patients and presents a viable approach for both practitioners and researchers to pursue the "Better Work, Better Care" agenda.

Intelligent Safety Ergonomics: A Cleaner Research Direction for Ergonomics in the Era of Big Data

Safety ergonomics is an important branch of safety science and environmental engineering. As humans enter the era of big data, the development of information technology has brought new opportunities and challenges to the innovation, transformation, and upgrading of safety ergonomics, as the traditional safety ergonomics theory has gradually failed to adapt to the need for safe and clean production. Intelligent safety ergonomics (ISE) is regarded as a new direction for the development of safety ergonomics in the era of big data. Unfortunately, since ISE is an emerging concept, there is no research to clarify its basic problems, which leads to a lack of theoretical guidance for the research and practice of ISE. In order to solve the shortcomings of traditional safety ergonomics theories and methods, first of all, this paper answers the basic questions of ISE, including the basic concepts, characteristics, attributes, contents, and research objects. Then, practical application functions of ISE are systematically clarified. Finally, following the life cycle of the design, implementation, operation, and maintenance of the system, it ends with a discussion of the challenges and application prospects of ISE. The conclusion shows that ISE is a cleaner research direction for ergonomics in the era of big data, that it can deepen the understanding of humans, machines, and environment systems, and it can provide a new method for further research on safety and cleaner production. Overall, this paper not only helps safety researchers and practitioners to correctly understand the concept of intelligent safety ergonomics, but it will certainly inject energy and vitality into the development of safety ergonomics and cleaner production.

Ergonomists' experiences of executing occupational health surveillance for workers exposed to hand-intensive work: a qualitative exploration

Background

In order to reduce work-related upper limb disorders, the Swedish Work Environment Authority introduced an occupational health surveillance targeting hand-intensive work. A process model, aimed at supporting the employers as well as the occupational health service provider (i.e., ergonomist) in the work process with the occupational health surveillance, was developed. The objective of this qualitative study was to explore ergonomists’ experiences of the execution of occupational health surveillance for hand-intensive work when following the novel process model as well as factors influencing the execution.

Methods

Semi-structured individual interviews were conducted with ten ergonomists on one occasion regarding their experience of following the work process. Qualitative content analysis with an inductive approach was used for analyzing the data.

Results

The ergonomists’ experiences were summarized in one theme “A joint roadmap supporting a participatory process” and two categories “Clear structure provided by the components” and “The process influenced by collaboration and context”. The ergonomists valued being guided by the systematics of the model, which provided structure and clarity in their work. Factors affecting the execution were related to communication deficiencies and uncertainties regarding expectations between different roles and functions (e.g., ergonomists and contact person, lack of information to workers). Additional factors, for instance, companies’ routines and the ergonomist’s intra-organizational support, such as access to IT-resources, could also affect the process.

Conclusions

The findings reveal that this process model facilitates the ergonomists’ work and cooperation with a client company. However, the process model needs to be developed and accompanied by a guideline with information related to the process, including e.g., description of a start-up meeting and of the roles/functions of the involved parties.

Examining the relationship between human factors related quality risk factors and work related musculoskeletal disorder risk factors in manufacturing

This study addresses the relationship between human factors (HF) related quality deficits in manufacturing and work-related musculoskeletal disorder (WMSD) risk factors in production staff. A recent systematic review identified 60 HF-related quality risk factors (QRFs) in manufacturing related to product, process and workstation design stages. We investigate the extent to which these identified QRFs are also WMSD risk factors. Each QRF was examined for its relationship with WMSD using a 0 (no relationship) to 10 (strong relationship) scale rubric. The authors rated each QRF separately and then discussed and adjusted their ratings in a review session. Results showed that average median ratings were the highest for QRFs related to product design (8/10), intermediate for QRFs related to workstation design (7/10) and the lowest for QRFs related to process design (5/10). This emphasises the significant role of HF in system design in reducing both quality deficits and risk of developing WMSDs for manufacturing personnel. Practitioner summary: This study investigates whether human-related risk factors for product quality are also risk factors for work-related musculoskeletal disorders in manufacturing. Results showed a substantial relationship between quality risk factors and WMSD risk factors. This indicates the significant role of human factors in operations design in improving both system performance and human wellbeing.

Musculoskeletal disorder risk assessment tool use: A Canadian perspective

Canadian ergonomics professionals from the Association of Canadian Ergonomists (ACE) and Board of Canadian Registered Safety Professionals (BCRSP) participated in a web-based survey of their awareness, use, and factors influencing use of ergonomics musculoskeletal disorder (MSD) risk assessment tools. A total of 791 respondents (21.0% response rate) participated in the survey. Certified ergonomics professionals represented an important subpopulation of MSD risk assessment tool users, however; the vast majority (86.4%) of users within Canada were certified safety professionals. Average tool use varied between ACE and BCRSP groups, where ACE respondents on average use more tools than BCRSP respondents, however the top 10 tools used were similar between the groups. Over 45% of assessment tools were learned at school and average tool use was not influenced by years of experience or continuing education.

Differences between managers' and safety professionals' perceptions of upwards influence attempts within safety practice

INTRODUCTION

The ability to influence upwards and gain management commitment has been identified as an essential capability for safety professionals, yet little is known about managers' perceptions of their subordinates use and effectiveness of influence tactics. This study utilizes intra-organizational influence theory to explore how safety professionals influence managers who are making important safety decisions.

METHOD

Survey data were collected from managers (n = 145) on influence tactics used by safety professionals, perceived outcomes, and factors that promote and impede influence. Survey data from a previous study of safety professionals (n = 385) were used to compare the differences in perceptions between the two groups.

RESULTS

Managers perceive that the use of influence tactics provides explanation for safety professionals' effectiveness, with rational persuasion being positively associated with influencing effectiveness, and personal appeals and legitimating being negatively associated with effectiveness. Certain factors (i.e., knowledge, understanding organizational context, interpersonal skills, and experience) were more frequently perceived by managers to enable influence, while others were more frequently reported as barriers (i.e., organizational culture, safety beliefs, and leadership styles of managers). Managers and safety professionals agreed on many of these findings, although safety professionals reported a broader range of tactics as being effective than did managers.

CONCLUSIONS

This study provides important contributions to understanding the upward influence behavior of safety professionals, and to our knowledge is the first study to report this behavior from the perspective of managers.

PRACTICAL APPLICATIONS

These findings may prompt safety professionals to reflect on current tactic usage and associated efficacy from managers' perspectives. Safety professionals should also consider the culture of the organization, safety beliefs, and the leadership style of managers prior to influencing, as these factors may negatively impact influencing outcomes. Developing knowledge and skills in both technical and non-technical domains may enhance the strategic influence of safety professionals.

Making ergonomics accountable: Reliability, validity and utility in ergonomics methods

In this paper, we discuss the ways in which Neville Stanton has challenged himself, his research colleagues, PhD students, the many co-authors and contributors to his publications, and the entire Ergonomics community to determine what it means for there to be 'consistent standards for how [Ergonomics] methods are described and reported.' Only in this way, can it be possible to make claims about whether or not a method in Ergonomics is effective. Given that he is Chartered as both an Occupational Psychologist and an Ergonomist, it is not surprising that he has been concerned with the question of the reliability and validity of Ergonomics methods. In Occupational Psychology, psychometric and personnel selection methods are expected to exhibit acceptable levels of reliability, but this is an expectation which is still somewhat alien to Ergonomics. Neville's work has been instrumental in raising this issue and in providing approaches which can be used to critically evaluate the methods we use. We think that, despite his ground-breaking work, there is still much to do in the Ergonomics community to create the situation for which he has long argued.

Assessing human factors and ergonomics capability in organisations - the Human Factors Integration Toolset

This paper presents the development of a tool that allows an organisation to assess its level of human factors (HF) and ergonomics integration and maturity within the organisation. The Human Factors Integration Toolset (available at: https://www.researchgate.net/project/Human-Factors-Integration-Toolset ) has been developed and validated through a series of workshops with 45 participants from industry and academia and through industry partnered field-testing. HF maturity is assessed across five levels in 16 organisational functions based on any of 31 discrete elements contributing to HF. Summing element scores in a function determines a percent of ideal HF for the function. Industry stakeholders engaged in field-testing found the tool helped to establish the status of HF in the organisation, plan projects to further develop HF capabilities, and initiate discussions on HF for performance and well-being. Improvement suggestions included adding an IT function, refining the language for non-HF specialists, including knowledge work and creating a digital version to improve usability. Practitioner summary: A tool scoring HF capability in 16 organisation functions has been developed collaboratively. Industry stakeholders expressed a need for the tool and provided validation of tool design decisions. Field-testing improved tool usability and showed that beyond scoring HF capability, the tool created opportunities for discussions of HF-related improvement possibilities. How was a national moving and handling people guideline intended to work? The underlying programme theory

In healthcare, moving and handling people (MHP) often cause musculoskeletal disorders. To prevent musculoskeletal disorders due to MHP, many national evidence-based guidelines have been developed. However, little is known about how these guidelines were intended to work, i.e. their 'programme theory', how implementation by intended users is influenced by contextual factors and mechanisms to produce outcomes. This paper identifies the programme theory of a national MHP guideline (MHPG) using thematic analysis of the MHPG document, three organisational planning documents, and interviews with MHPG developers. The analysis identified the intended users of the MHPG as health and safety managers and MHP coordinators. The programme theory comprised contextual factors, potentially hindering (e.g. budget constraints) or facilitating (e.g. changing demographics) implementation, being influenced by mechanisms mainly based on ethical (quality of care, evidence-based practices), and economic reasoning (reducing cost of MHP, return on investment) to reduce injuries caused by MHP - the intended outcome.

Barriers for implementation of successful change to prevent musculoskeletal disorders and how to systematically address them

This scoping review identified common barriers and facilitators encountered during the implementation of changes to prevent musculoskeletal disorders (MSD) and examined their relationship with those encountered in general Occupational Health and Safety (OHS) efforts. Thematic analysis of the literature identified 11 barriers: (i) Lack of time; (ii) Lack of resources; (iii) Lack of communication; (iv) Lack of management support, commitment, and participation; (v) Lack of knowledge and training; (vi) Resistance to change; (vii) Changing work environment; (viii) Scope of activities; (ix) Lack of trust, fear of job loss, or loss of authority; (x) Process deficiencies; and (xi) Difficulty of implementing controls. Three facilitators identified were: (i) Training, knowledge and ergonomists' support; (ii) Communication, participation and support; and (iii) An effective implementation process. The barriers and facilitators identified were similar to those in general OHS processes. The integration of MSD prevention into a general management system approach may overcome these barriers.

'Power base' tactics for workplace change - an interview study with industrial engineers and ergonomists

The work activities of industrial engineers (IEs) and ergonomists drive workplace changes. The purpose of this study is to compare the work practices of the two professions and examine (1) how IEs and ergonomists gain influence over workplace changes and (2) whether there are prevailing types of intentional interaction behaviours called Power bases (PB) present in the interaction tactics they employ. The study identified key behavioural strategies used by the interviewees to successfully influence workplace changes; these were then mapped to their corresponding PB. Results showed that IEs and ergonomists were successfully influencing workplace changes using several tactics across the spectrum of PB, with the exception of Reward and Coercion. The study concludes with a list of recommended workplace change agent tactics, and proposes that a PB 'analytical lens' can serve to increase the budding ergonomists' critical and analytical skills when considering possible workplace change tactics. Practitioner Summary: This interview study examines how workplace ergonomics change agents, represented by the two professions: industrial engineers and ergonomists, perceive and exercise their capacity to influence workplace change. Key behavioural tactics that interviewees have found successful are reported, alongside effects on short- and long-term relations with other workplace-influencing stakeholders.

The stage of change approach for implementing ergonomics advice - Translating research into practice

The Stage of Change (SOC) approach has been proposed as a method to improve the implementation of ergonomics advice. However, despite evidence for its efficacy there is little evidence to suggest it has been adopted by ergonomics consultants. This paper investigates barriers and facilitators to the implementation, monitoring and effectiveness of ergonomics advice and the adoption of the SOC approach in a series of focus groups and a subsequent survey of members of the Human Factors Societies of Australia and New Zealand. A proposed SOC assessment tool developed for use by ergonomics practitioners is presented. Findings from this study suggest the limited application of a SOC based approach to work-related musculoskeletal injury prevention by ergonomics practitioners is due to the absence of a suitable tool in the ergonomists' repertoire, the need for training in this approach, and their limited access to relevant research findings. The final translation of the SOC assessment tool into professional ergonomics practice will require accessible demonstration of its real-world usability to practitioners and the training of ergonomics practitioners in its application.

Usability in product development practice; an exploratory case study comparing four markets

This study explored how usability was dealt with in four product development organizations active in different sectors: high-end automotive, professional printers and copiers, office coffee makers and fast moving consumer goods. The primary differentiators of the selected cases were whether they were targeting businesses or consumers and the degree of product complexity. Interviews with 19 product development practitioners were conducted, focussing on three topics: 1) the product development process and the integration of user involvement, 2) multidisciplinary teamwork, and 3) organizational attitude towards usability. Based on the interviews, context descriptions of the companies were created and barriers and enablers for usability were identified. To verify the findings and to discuss remaining issues a feedback workshop was held in which the primary contact from each company participated. The results indicate that differences in product-market combination lead to differences in organizational attitude towards usability. The prioritization of usability in an organization seems to be influenced by the degree of product complexity (complex products are more prone to suffer from usability issues) and whether developers think that usability is a purchase consideration for their clients. The product-market combination a company targets also affects the methods for user-centred design that a company can apply and that are relevant. What methods for user-centred design are used also seems to be influenced by the attitude towards usability: if usability is considered more important, methods that require more resources can be applied.

An evaluation of EU legislation concerning risk assessment and preventive measures in occupational safety and health

The European Council Directive 89/391/EC of 12 June 1989 is concerned with the introduction of measures to encourage improvements in the occupational safety and health. For example, it deals with risk assessment and preventive measures. The Finnish legislation enacts the risk assessment and prevention measures in a similar way as the EU Directive 89/391/EC. The aim of this study was to examine: 1) the implementation of risk assessment process as a part of OSH management, and 2) the effectiveness of the OSH legislation concerned with risk assessment. The quantitative method involved an online questionnaire. The respondents were employers (N = 1478), workers (N = 1416) and occupational care (OHC) professionals' units (N = 469). Three quarters of the employer respondents and two thirds of the workers and OHC service providers felt that the EU legislative provisions have promoted the engagement of the management. According to the study, improvement is needed in ensuring the cooperation between employers and workers. The combined variables of Risk Assessment Process revealed positive impacts both on Cooperation and Management Measures and on the Concrete Preventive Measures among the employers and the workers. The combined variables of Use of Documents of Risk Assessments highlighted positive impacts on both the Exploiting of Results of Risk Assessments in Planning and Management and on the Exploiting of Results of Risk Assessment in Cooperation and Technology.

Ergonomics action research II: a framework for integrating HF into work system design

This paper presents a conceptual framework that can support efforts to integrate human factors (HF) into the work system design process, where improved and cost-effective application of HF is possible. The framework advocates strategies of broad stakeholder participation, linking of performance and health goals, and process focussed change tools that can help practitioners engage in improvements to embed HF into a firm's work system design process. Recommended tools include business process mapping of the design process, implementing design criteria, using cognitive mapping to connect to managers' strategic goals, tactical use of training and adopting virtual HF (VHF) tools to support the integration effort. Consistent with organisational change research, the framework provides guidance but does not suggest a strict set of steps. This allows more adaptability for the practitioner who must navigate within a particular organisational context to secure support for embedding HF into the design process for improved operator wellbeing and system performance.

PRACTITIONER SUMMARY

There has been little scientific literature about how a practitioner might integrate HF into a company's work system design process. This paper proposes a framework for this effort by presenting a coherent conceptual framework, process tools, design tools and procedural advice that can be adapted for a target organisation.

Ergonomics action research I: shifting from hypothesis testing to experiential learning

This paper presents the case for the need for 'Action Research' (AR) approaches to gain understanding of how ergonomics considerations can best be integrated into the design of new work systems. The AR researchers work collaboratively with other stakeholders to solve a real-world problem: gaining insight into the problem and factors influencing solution building from an embedded position in the development process. This experience is interpreted in terms of available theory and can support further theory development. This non-experimental approach can help provide practical new approaches for integrating ergonomics considerations into real work system design processes. The AR approach suffers from a lack of acceptance by conventionally trained scientists. This paper aims to help overcome this weakness by developing the underlying theory and rationale for using AR approaches in ergonomics research. We propose further development of hybrid approaches which incorporate other evaluation techniques to extend the knowledge gains from AR projects.

PRACTITIONER SUMMARY

Researchers should engage directly with organisations in ergonomics projects so that they can better understand the challenges and needs of practitioners who are trying to apply available scientific knowledge in their own unique context. Such 'Action Research' could help develop theory and approaches useful to improve mobilisation and application of ergonomics knowledge in organisations.
